Executive Summary
This regional carrier runs a fleet of roughly 370 tractors, supported by a team of Fleet Managers who spend the entire day in the field — visiting customer sites, checking in with drivers, and handling problems as they come up. The trouble was that none of it was recorded. Their work was invisible to leadership: nobody could say reliably who was visited, which drivers were spoken to, or what issues had surfaced. Information came back through phone calls and hallway conversations, often days after the fact, with no way to confirm a manager had even been in the field.
OnPace Automation built a responsive web application that captures every field interaction and turns it into an accountable, searchable, AI-summarized record — used from a phone in the field or a desktop in the office. Fleet Managers log each stop in seconds; leadership gets a live dashboard, one-click AI briefings, automatic accountability flags, and instant alerts the moment a serious issue is reported. The result: roughly 95% of daily visits documented, high-severity problems reaching leadership in under an hour instead of 2–3 days, and about 450 hours of management time reclaimed per year — worth $22,500+ annually on its own, before the downtime and retention gains.
The Problem: A Whole Part of the Business Was Undocumented
The field team was busy all day, but leadership had no reliable pulse on any of it. The gaps compounded:
- No structured record of field activity — everything was verbal.
- No accountability — no way to confirm whether a manager was actually in the field.
- Slow, lossy information flow — updates arrived through calls and hallway conversations, days after the fact.
- Problems that surfaced late or never — a truck with a brake warning, a customer's dock backing up deliveries, a driver safety near-miss.
- No data to manage by — leadership couldn't hold the field team to a standard it couldn't measure.
The daily work of the field team was, effectively, a blind spot in the business.
The Vision: Make the Field Visible, Accountable, and Real-Time
The goal was to convert an entirely undocumented function into live, structured intelligence — a system that made every field interaction a record, held managers to a documented standard, and put serious problems in front of leadership in minutes rather than days. It had to work from a phone at a customer site and from a desktop in the office, always on the same live data.
The Solution: One App, Two Roles, and an AI Layer for Leadership
OnPace Automation delivered a responsive web app built around two role-based experiences — one for the field, one for leadership — plus AI reporting and real-time alerts, all on a secure cloud foundation.
The core pieces:
- A mobile-first field check-in for Fleet Managers to log every stop.
- A management dashboard giving leadership a live, filterable view of all field activity.
- AI-powered reporting that turns a week of raw check-ins into a leadership-ready briefing.
- Proactive alerts that push high-severity issues and weekly summaries automatically.
- Database-level role separation, so access is enforced, not just hidden.
How It Works
Field check-in (for Fleet Managers). At each stop, a manager fills out a fast, mobile-first form:
- Customer and driver selection, searchable against the full ~368-driver roster by either name or tractor number.
- Severity-rated issue flagging — mark a visit "All good," or flag an issue as Low, Medium, or High.
- Required notes — every check-in must document what happened.
- Photo and PDF attachments — proof of delivery, damage, or paperwork, attached to the visit.
- Multiple customer visits per day, all logged.
Management dashboard (for leadership). From one screen, leadership can:
- Switch between date-range views — Today, This Week, Last 7 Days, or a custom range.
- Filter by Fleet Manager or "problems only."
- Drill into any manager to see every check-in they logged, alongside an AI-generated summary of their activity and patterns.
- Rely on automatic low-activity flags that surface managers reporting little field activity — making underperformance visible without manual auditing.
- Work the full issue lifecycle — issues are flagged with severity, then resolved by management with a documented explanation of the fix.
AI-powered reporting. A one-click AI report turns a week of raw check-ins into a leadership briefing: an executive overview, issues needing attention ordered by severity, recurring watch items, a per-manager performance summary, and concrete recommendations.
Proactive alerts. The moment a Fleet Manager submits a High-severity issue, the relevant managers are notified instantly — closing the gap between a field problem and leadership awareness. On top of that, every manager receives the AI summary in their inbox on a set schedule, with no manual effort.
Built on a secure cloud foundation. Role-based authentication is enforced at the database level, not just hidden in the UI — Fleet Managers see only the check-in screen, and leadership sees only the reports. A cloud database and file storage (Supabase / PostgreSQL) keep the field and the office on the same live data, on a modern stack (Next.js, React, TypeScript, OpenAI).
What Makes This System Different
- It creates data where there was none. An entirely verbal, undocumented function becomes a structured, searchable record.
- Accountability without manual auditing. AI behavior summaries and automatic low-activity flags surface who's performing and who isn't — no spreadsheet audits required.
- Security enforced, not implied. Role separation lives at the database level, so a field user simply cannot reach leadership data.
- Minutes, not days. Real-time high-severity alerts collapse the field-to-leadership gap from 2–3 days to under an hour.
- Closed-loop issues. Every flagged problem is tracked through to a documented resolution.
- Leadership intelligence on autopilot. A weekly briefing that used to take hours to assemble is generated in one click and delivered automatically.
Measurable Results
Efficiency
- Field activity documented: ~0% (verbal only) → ~95% of daily visits logged.
- Structured check-ins captured per week: 0 → ~350.
- Time from a field issue to leadership awareness: 2–3 days → under 1 hour (~95% faster).
- Issues resolved and documented within 48 hours: untracked → ~80%.
- Leadership time on status-gathering and report prep: ~10 hrs/week → ~1 hr/week (~9 hrs/week reclaimed across the team).
- Weekly report preparation: ~4 hours manual → ~15 minutes, AI-generated.
Financial (per year)
- ~$22,500 in reclaimed management time — about 450 hours saved across the leadership team at a loaded rate of ~$50/hr.
- ~$12,000–30,000 in avoided downtime by catching mechanical issues (like brake faults) earlier — preventing an estimated 4–6 roadside breakdowns a year at $2,000–5,000 each in towing, repairs, and missed loads.
- Stronger customer retention — faster response to service issues (such as dock-delay complaints) protects revenue on accounts the carrier can't afford to lose.
Business Impact
- Full visibility into field operations, where there was previously a blind spot.
- A documented standard for the field team, with performance visible at a glance.
- Problems surface in minutes, not days — so they get fixed before they escalate.
- A weekly leadership picture delivered automatically, freeing hours that used to go into assembling it by hand.
- Protected customer relationships, through faster, more reliable service response.
Why This Matters
For a carrier this size, the field team is where problems are first visible — a brake fault, a struggling customer dock, a safety near-miss. When that work goes unrecorded, leadership is managing blind, and small issues become expensive ones before anyone in the office hears about them.
The system turns the most opaque part of the operation into its most accountable — a live, AI-summarized record that holds the field team to a standard and puts real problems in front of leadership while there's still time to act.
The Takeaway
This isn't a note-taking app. It's an accountability system — one that documents what the field team does all day, flags who isn't pulling their weight, and escalates serious issues the moment they're reported.
The carrier didn't just start writing things down. They turned an invisible workday into real-time intelligence, and handed roughly 450 hours a year back to their leadership team.
